What actually happens if you change gear in a manual without using the clutch?

I have heard that it is possible to change gear without pressing the clutch while driving, and that some drivers do it deliberately.

I am not planning to make a habit of it. I would like to understand what is physically happening inside the gearbox when you do, and whether it causes damage every time or only when done badly.

Also, why is it apparently much worse to try it while stationary?

    The stationary case is different in kind, not degree, and that is why it is much worse.

    With the car stopped and the engine running, the input shaft is turning with the engine and the output shaft is stationary because the wheels are not moving. There is no speed you can select that matches both — the difference is the entire engine speed.

    So attempting to force it into gear means driving gear teeth into other teeth with a large speed difference and no way to bridge it. That is the grinding noise, and it is teeth being damaged rather than a friction surface being worn.

    This is also why the clutch pedal is required to select first gear from rest, and why a car with a failed clutch cable can sometimes be driven in the higher gears and cannot be got moving from a standstill.

    To understand it you need to know what the clutch and the synchromesh are each doing.

    The clutch disconnects the engine from the gearbox input shaft, so that shaft is free to change speed.

    The synchromesh is a small friction cone inside the gearbox that brings the gear you are selecting and the shaft to matching speeds before the teeth engage. It is what makes a modern gearbox shift smoothly instead of grinding.

    When you shift without the clutch, the engine is still driving the input shaft. The synchromesh now has to overcome the engine as well as match speeds, which is far more than it was designed for. It can often do it — which is why the shift sometimes goes through — and it wears rapidly while doing so.

    Synchromesh wear is gradual and invisible until the day a gear starts crunching, at which point the repair is a gearbox rebuild.

    On doing it well: it is possible to shift cleanly without the clutch, and lorry drivers with non-synchromesh gearboxes do it as standard practice.

    The technique is to match the speeds yourself. Ease off the throttle so the gearbox is unloaded, move the lever out of gear into neutral, adjust engine speed to what the next gear needs, and let the lever slide in when the speeds match. Done correctly the lever goes in without force and the synchromesh has almost nothing to do.

    The key word is without force. If you are pushing the lever against resistance, the synchromesh or the dog teeth are absorbing the difference and you are wearing them.

    Done properly it is not particularly harmful. Done impatiently it is expensive. And for anyone learning, the clutch is there and using it is free.

    One practical note for anybody whose clutch has failed and who is considering this to get home: it can be done, and the risky parts are starting and stopping.

    Starting means engaging first gear with the engine off and then cranking the starter to move the car, which is hard on the starter and on the clutch you no longer have. Stopping means arriving somewhere in neutral.

    For a short distance to a workshop it is a known emergency technique. For anything more than that, a recovery truck costs less than a gearbox.
