design partner ghosted after six weeks of building the thing they asked for Design Partner

Signed a design partner in March. Ops lead at a 40-person logistics company. Weekly calls, extremely engaged, gave us a detailed spec for a bulk import plus approval flow we didn't have. We built it. Six weeks, basically our entire roadmap.

Demoed it on May 2. "Looks great, let me get this in front of finance." Then nothing. Four follow-ups over five weeks, two seen, no reply. Contract was $0 — the arrangement was free access in exchange for feedback, paid seats after launch.

Two questions. Is there anything left to do with this one, and how do I avoid doing it again? We're two people and we just spent a quarter.

    A design partner who pays nothing is not a design partner, they're a very enthusiastic focus group. That's the lesson and it's an expensive one, sorry.

    Enthusiasm on a weekly call is free. It costs an ops lead nothing to describe their dream feature to two people who will go and build it, and it makes the call pleasant for everyone. The signal you needed was never "they're engaged", it was "they signed something" — a paid pilot, a letter of intent with a date, a budget line, anything with a name on it.

    Next time, charge for the pilot even if it's $500, and make the commercial ask before you build. "If this does X by June 15, is there budget for six seats?" If the answer is "I'd have to check with finance" — that's the same answer you got on May 2, just three months earlier and for free.

      'They never had budget, they had opinions' is going on a sticky note. The finance line was there in week one and I read it as normal process.

      It is normal process — the mistake is that 'I'll check with finance' is a task you assigned to them, and they will never do it. You get on the call with finance yourself or the deal doesn't exist.

    On whether it's still alive: send one more, in a completely different shape. No follow-up energy, no circling back.

    "Hi X, I'm assuming this isn't a priority right now and that's completely fine. I'll stop following up. If I've got that wrong, reply with a date and I'll work around it."

    Break-up emails get replies at an embarrassing rate — 30-40% in my experience, and half of those are a clean no, which is also worth having because it closes the loop in your head and you stop spending attention on it.

      Sent this Tuesday, got a reply in 40 minutes. It was a no, but a specific one — the project got deprioritised when their WMS migration slipped two quarters. Genuinely useful.

    The thing nobody's said: you may well have built a good feature. Bulk import with an approval step isn't exotic, and one ops lead describing it in that much detail means the shape of the problem is real even if that company flaked.

    Take the same spec to five other logistics ops people this month. If three of them light up, you didn't lose a quarter, you got a free requirements document. If nobody cares, then yes, you lost a quarter — but now you know which it is instead of guessing.

    Rules I use now, learned the same way:

    • one partner never sets the roadmap. Two minimum, and you only build what at least two of them asked for independently
    • every build commitment gets a paired commitment from them. We ship X by date D, you get three named people using it within two weeks of D
    • if they can't tell you who owns the budget by week two, they aren't a partner

    None of this makes anyone buy. It just makes the no arrive early enough to be cheap.

    Six weeks for a bulk import and approval flow with two people is worth looking at separately. Not blaming you, but even if they'd said yes on May 2 you were at zero revenue for six weeks. Shorter build loops are what make ghosting survivable. Ship the ugly version in week two and see whether anyone actually touches it.

    you did get a customer, they just didn't pay. that's still validation, keep the feature and sell it to someone else

      Usage validates. This wasn't usage — they watched a demo. Nobody at that company ever imported a single file.

    Ask for a referral in the break-up email. The person who ghosted you usually carries enough low-grade guilt to introduce you to a peer at another company, and that intro converts far better than anything cold.
