Two hundred cold emails, decent open rate, almost no replies First Customers

Sent about 200 individually researched cold emails over three weeks to operations managers at mid sized companies. Opens are somewhere near 45 percent, three replies total and two of those were polite declines. The emails are short and mention something specific about their company. What is the usual reason opens do not turn into replies?

Opens without replies almost always means the subject line earned attention that the body did not pay off. The two common versions:

The email is about you. If the second sentence describes what you built, you have lost. It should describe a situation they are in, specifically enough that they think this person has seen my week.

The ask is too big. Do you have 20 minutes for a call is a real cost to a stranger. Replace it with a question they can answer in one line while walking, something like, is reconciling supplier invoices still done by hand at your place, or did you solve that already. People answer questions. They do not book calls with strangers.

Also, three weeks and 200 emails is a small experiment. Change one variable, send another 60, and compare.

The one line answerable question changed my reply rate more than anything else I tried. It also filters, because the answers tell you who has the problem.

My second sentence is definitely about the product. Rewriting the whole sequence around a single question.

Check who you are writing to. Operations managers at mid sized companies is a description of a job title, not of a person with a budget and a burning problem. The best cold email I ever sent went to people who had publicly complained about the exact thing my tool fixed, in forums and job adverts. Twelve emails, five replies, two customers.

Job adverts as a signal is clever, they literally list the painful manual tasks in the responsibilities section.

Adverts, support forums, and the questions people ask in industry groups. All public, all specific, all better than a title filter.

Follow up. One short follow up four days later, then one more a week after that, then stop. My replies roughly doubled from the second email alone and nobody has ever been annoyed by two polite messages.

Agreed, and make the follow up add something rather than just bumping. A one line observation about their industry beats checking in on my last email every time.

Practical thing that is easy to miss: are your emails landing in a promotions tab or being quietly filtered? A 45 percent open rate is healthy, so probably not, but tracking pixels themselves can trip filters and also inflate opens because scanners fire them. I would not fully trust the open number.
