Do it before you're properly awake rather than after. My stretching only survives because it happens between getting out of bed and doing anything else. No decisions have been made yet, so there's nothing to lose an argument with.

Just move to pnpm, the content-addressed store makes this a non-issue.
Attach it to something that already survives disruption. I stopped trying to run in the morning and started running after the school drop-off, which happens whether or not I'm motivated. Work trips still break it but the recovery is automatic because the anchor comes back.
The commute is the variable to attack honestly. Two hours a day is ten hours a week and any habit bolted on top is fighting a losing battle. Is any of it walkable or cyclable? I turned 25 minutes of mine into a walk and stopped needing a separate cardio habit at all.
Multi-stage helps the general case too. The builder stage never gets pushed, so anything you leak there stays on the machine. Doesn't fix your existing images but it narrows the blast radius going forward.
This reframing helped more than anything else here. Staging keeps the job of proving the services talk to each other, everything else moves behind flags.
Reduce the size of the decision instead of waiting it out. My rule for the first few months was that two teeth counts. I have never once actually stopped at two teeth, but knowing I'm allowed to removes the part where I'm negotiating about the whole task.
